Why Most MVP Metrics Lie to You
The first dashboard a founder builds is almost always the wrong one. These are the metrics that go up and to the right by default, the ones that look good in an investor update, the ones that make a bad week feel survivable. They are also the ones that tell you almost nothing.
The technical name for this is vanity metrics. A vanity metric is any number that grows without telling you whether the underlying business is working. A thousand signups sounds great until you find out that nine hundred and eighty of those people never came back after the first session. Ten thousand pageviews sounds great until you find out that the average visit was eleven seconds and zero of them converted. The number is real, but the meaning you attach to it is wrong. You think growth, the data thinks indifference.
Actionable metrics are the opposite. They measure what users actually do once they are inside your product, and they change in response to decisions you make. If you redesign the onboarding flow, an actionable metric will move within a week. If you change the headline on the landing page, an actionable metric will move within a day. Vanity metrics drift in response to whatever happens to be in the air, which is why they are such poor signals for an early-stage product. Start With One North Star Metric
Before you look at any dashboard, pick one number. One. That number is your north star metric, and it represents the moment a user gets the core value your product promises. For a project management tool, it might be "tasks completed per active user per week." For a marketplace, it might be "successful transactions per buyer per month." For an AI writing tool, it might be "drafts generated and copied out of the editor." It is never "signups" and it is never "page views." A north star is downstream of someone actually using the product the way it was meant to be used.
Picking a north star is harder than it sounds because it forces you to answer a question most founders dodge. What is the smallest, clearest evidence that someone got real value from this thing? If you cannot describe that in one sentence, your prioritization was probably off, and the rest of your metrics will inherit the confusion. This is where the work you did before launch pays off. The reason a single north star matters more than a long dashboard is that it forces alignment. Every decision you make in the first ninety days after launch should either move that number or be deprioritized. The Five MVP Metrics That Actually Matter
Once you have a north star, you need a small supporting cast of metrics that explain why the north star is moving. Five is the right number. Fewer and you cannot diagnose problems. More and you stop looking at any of them.
Activation Rate. Activation is the percentage of new users who reach the moment of meaningful first value, the so-called "aha" moment. It is not signup. Signing up is committing to try the product. Activation is doing the first thing the product was built to do. For a CRM that might be "imported their contacts," for a habit tracker that might be "logged a habit three days in a row," for a SaaS dashboard that might be "connected one data source." If your activation rate is below twenty percent, your problem is almost always onboarding, not the product itself.
Retention Rate. Retention is the percentage of users who come back after a meaningful interval. For most consumer products, week-one retention is the leading indicator and ninety-day retention is the lagging one. The benchmark founders quote most often is twenty-five to thirty percent retention at ninety days, which is roughly the floor for "this product has product-market fit potential." Below that and you almost certainly have a leaky bucket. Adding more users to a leaky bucket does not fill it, it just makes the leak more expensive.
Conversion Rate. Conversion is the percentage of people who cross whichever threshold matters most to your business. For free-to-paid SaaS, two to five percent is a healthy starting range. For a paid landing page selling a one-time product, one to three percent is more typical. Customer Acquisition Cost (CAC). CAC is what it costs you to bring one paying customer through the door. At MVP stage you do not need a perfect number. You need a rough one. Add up everything you spent on getting users in the last thirty days, divide by the number of paying customers you got, and write it down. Track it every month. The exact figure matters less than the trend line. If your CAC is climbing while your retention is flat, you are spending more to acquire users who are not staying, which is the most expensive way to discover that your product is not ready.
Qualitative Feedback Signal. This is the metric founders skip because it is harder to graph, and it is also the one that catches the things the other four miss. Talk to five users every week. Ask what almost made them quit, what made them tell a friend, what they expected the product to do that it did not. Track patterns in a single document, not in a dashboard. Here is a trap. A founder reads an article that says good SaaS retention is forty percent at ninety days, looks at their own MVP retention of twelve percent, and concludes they are failing. They are not. Industry benchmarks are taken from mature products with funded marketing teams, polished onboarding, and years of iteration. Comparing an eight-week-old MVP to that bar is like comparing your first pull-up to an Olympic gymnast's routine. The comparison is technically valid and completely useless.
At MVP stage, the only benchmark that matters is yourself last week. You are not trying to hit an industry number, you are trying to make your own number move in the right direction. Set the first target as "establish a baseline." Run the product for thirty to sixty days, write down where every metric lands, and only then start setting goals. For a B2B product the window is longer, often ninety days, because the buying cycles are longer and the sample sizes are smaller.
Sample size is the other thing founders get wrong. If you have forty users, a single power user can swing your retention number by several percentage points. That is not a trend, it is noise. Be honest about how many data points you actually have before you draw a conclusion from them. As a rough rule, you need at least a few hundred users before any single weekly retention number means much, and even then you should be looking at the trend across four or five weeks rather than reacting to a single bad day. Patience here is not a soft skill, it is statistical hygiene.
What to Do When the Metrics Are Bad
Eventually, you will look at the numbers and the numbers will be bad. Activation will be flat, retention will be ten percent, conversion will be a rounding error. This is not a sign you should give up. It is a sign you should diagnose. Bad metrics are information. The job now is to figure out which part of the funnel is broken so you know what to fix.
Walk the funnel backwards. If conversion is bad but activation is fine, the problem is upstream of the product. Your landing page is misrepresenting what the product does, or your audience is wrong, or your pricing is off. If activation is bad but signups are healthy, the problem is the product itself or the onboarding flow. If retention is bad but activation is fine, you have a product that delivers an "aha" moment once and then fails to deliver it again, which usually means the value is real but too thin. Each diagnosis points to a different fix, and the only way to tell them apart is to look at the metrics together rather than panicking about whichever one looks worst in isolation.
The most dangerous response to bad metrics is to add more features. Founders almost always reach for the feature lever first because it feels like progress. It rarely is. Most struggling MVPs are not under-featured, they are unclear. Adding a fifth feature to a product whose first four are not landing makes the problem worse, not better. Before you build anything new, ask whether the existing core works and just is not being discovered, or whether it actually does not work yet. Pick one day a week. Block thirty minutes. Open one document, not five. The last thing to add to the ritual is one user conversation. Not a survey, not a screen recording, an actual conversation. Five minutes is enough. Ask one open question and then shut up and listen. Measurement Is What Turns an MVP Into a Learning Machine
The reason you build an MVP is not to launch a product. It is to find out, as cheaply and quickly as possible, whether the thing you believe about your users is true. Every other definition of MVP success collapses back into that one. Code that ships without measurement is just code. Code that ships with the right five metrics behind it is a learning machine, and a learning machine is what eventually becomes a real company.
